What to say when your manager tells you to "be more engaged"

That is not useful feedback until it names a moment, a behaviour, and what better would look like.

Use this when

  • Your manager says you seem quiet, disengaged, or like a poor culture fit.
  • The feedback feels personal but gives you nothing specific to change.
  • You need clear expectations before a probation or performance check-in.

Ask for observable examples

I want to act on this. Can you give me two specific moments where I seemed disengaged, and what you expected me to do differently in those moments?

Define what improvement means

For the next 30 days, what behaviours would show you that this has improved?

For example: contributing in meetings, replying within an agreed time, asking questions earlier, or taking ownership of a specific task.

Close with a review date

Why this works

  • It turns a personality judgment into observable behaviour.
  • It gives both of you the same definition of improvement.
  • The review date stops vague feedback from hanging over you indefinitely.

Do not do this

  • Do not argue that you are an engaged person. Ask what they actually observed.
  • Do not accept examples without asking what better would have looked like.
  • Do not leave without a date for checking progress again.
